PDR supplements: the revenue most shops never collect

In paintless dent repair, the first estimate rarely tells the whole story. A supplement is the additional claim documentation submitted when the real scope of repair turns out to be larger than what was originally approved—extra dent count, hidden damage found at teardown, R&I time, materials, or operations the first estimate missed. Supplements are a normal part of PDR work, but they only pay when they are documented, submitted and followed to a decision.

Why supplement revenue goes missing

Most missed supplement income is not a coverage problem—it is an administrative one. The work gets done; the paperwork does not. Three patterns account for most of it:

Damage found after teardown

Hidden damage shows up once panels, trim or headliners come off. If the additional damage is not documented and submitted, the extra repair time goes unpaid.

Incomplete original estimate

R&I operations, scan/calibration steps, access time and materials are easy to undercount on the first estimate. Every missed line is revenue left behind.

No one owns the follow-up

A supplement that is sent but not tracked stalls quietly. Without an owner and a next-action date, it sits in a carrier queue while the vehicle is already repaired.

For a shop running steady hail or retail volume, even a few unbilled supplements a month compounds into a meaningful annual gap—revenue that was earned on the panel but never recovered on the claim.

What a disciplined supplement process looks like

Supplements stop leaking when they are treated as part of the claim workflow, not an afterthought. This is how the Claims Command 10-Step System™ handles them:

  1. 01

    Document

Capture the additional damage or missed operations with photos, notes and a clear explanation of why the original estimate fell short.

  2. 02

    Construct

Build the supplement as a clean, itemized file—labor operations, materials and any required supporting documentation in one packet.

  3. 03

    Submit

Send the supplement through the carrier's preferred channel and record when, where and to whom it went.

  4. 04

    Track

Log the supplement in the claim file with a status and a next-action date so nothing waits without a follow-up scheduled.

  5. 05

    Resolve

Work carrier questions and information requests until the supplement reaches a decision, then record the outcome on the claim.

Every active claim carries an owner, a status, a next action and a next-action date. Supplements get the same treatment—so they are submitted on time, tracked while the carrier reviews them, and pushed to a decision instead of fading into a queue.
